Your One-Prompt PRD Is Why Engineering Hates You

You opened Claude, typed “write me a PRD for a user notification system,” and got back a 3-page document that looks complete. It has sections. It has user stories. It has acceptance criteria. You shipped it to engineering.

Two weeks later: 14 Slack threads, 3 scope disputes, 2 missed edge cases that require re-architecture, and a PM standup where the tech lead says “the spec didn’t account for…” for the fifth time.

The PRD wasn’t wrong. It was shallow. It covered the happy path beautifully and ignored everything that makes product development hard – the edge cases, the conflicting stakeholder needs, the “what happens when” scenarios that blow up timelines.

PMs shipping 3x faster aren’t writing better one-prompt specs. They’re running a 5-layer pipeline that catches problems in a Google Doc instead of in a sprint review.

Why One-Prompt Specs Fail

A spec generated from one prompt suffers from the same problem as one-prompt code: it optimizes for completeness of format, not completeness of thinking. You get:

  • Generic user stories that could apply to any product
  • Acceptance criteria that cover what should happen but not what shouldn’t
  • No consideration of conflicting requirements between user types
  • No technical constraints or integration complexity surfaced
  • No prioritization – everything looks equally important

The result is a document that feels done but isn’t. Engineering finds the holes. They always find the holes. The question is whether they find them in planning (cheap) or in production (expensive).

The 5-Layer Spec Pipeline

Layer 1: Problem Definition

Before writing solutions, nail the problem. Most spec failures trace back to solving the wrong problem or solving it for the wrong user.

The prompt:

I'm building [feature/product] for [company/product context].

Before writing any spec, help me define the problem:

1. WHO has this problem? (Be specific - not "users" but which segment, at what stage, in what context)
2. WHAT is the actual problem? (Not the feature request - the underlying frustration or unmet need)
3. WHEN does this problem occur? (What trigger or situation creates it?)
4. HOW are they solving it today? (Current workaround - this tells you the minimum bar to beat)
5. WHY hasn't this been solved before? (Constraints, trade-offs, or priorities that blocked it)
6. WHAT HAPPENS if we don't solve it? (Quantify the cost of inaction - churn, support tickets, lost revenue, time wasted)

Also identify:
- Is this a HAIR ON FIRE problem (urgent, painful, they'll pay/switch immediately) or a NICE TO HAVE (they'll use it if it's there but won't seek it out)?
- What's the SUCCESS METRIC? How will we know this worked in 4 weeks?

Do NOT propose solutions yet.

Why this works: The “do NOT propose solutions” constraint forces genuine problem analysis. Most PMs jump to features because that feels productive. But a well-defined problem eliminates half the scope debates later, because you can test every feature against “does this actually solve the defined problem?”

Layer 2: User Stories With Teeth

Not the generic “as a user I want to…” format that says nothing. User stories that expose real complexity.

The prompt:

Problem definition:
[paste Layer 1 output]

Write user stories, but make them specific and revealing:

For EACH user type affected:
1. Write the story from their actual perspective (first person, real language, not template language)
2. Include their CONTEXT - what were they doing before and after this interaction?
3. Include their EMOTION - what are they feeling at each step?
4. Include the DECISION POINT - where do they choose between options?

Then identify CONFLICTS:
- Where does one user's ideal experience conflict with another's?
- Where does the user's ideal conflict with business goals?
- Where does the ideal experience conflict with technical feasibility?

Priority stack:
- MUST HAVE: Without these, the feature doesn't solve the problem
- SHOULD HAVE: These make it good (but shipping without them is acceptable for V1)
- COULD HAVE: These make it great (but are scope creep risk)
- WON'T HAVE: Explicitly out of scope (critical to document what you're NOT doing)

The WON'T HAVE list is as important as the MUST HAVE list.

Why this works: The conflicts section is where gold hides. Every product has competing interests – the free user vs. the paying user, speed vs. completeness, simplicity vs. power. Surfacing these BEFORE engineering starts prevents the mid-sprint “wait, which one do we optimize for?” conversations.

Layer 3: Edge Cases and Failure Modes

The layer most PMs skip entirely – and the one that saves the most time.

The prompt:

Here's what we're building:
[paste Layer 2 user stories and priority stack]

Now find everything that can go wrong:

EDGE CASES:
1. What happens with empty states? (First use, no data, no connections)
2. What happens at scale extremes? (1 item vs. 10,000 items)
3. What happens with bad input? (Wrong format, malicious input, unexpected characters)
4. What happens with timing issues? (Concurrent actions, race conditions, slow connections)
5. What happens across different contexts? (Mobile vs. desktop, new user vs. power user, free vs. paid)

FAILURE MODES:
6. What if a dependent service is down? (Payment fails, email doesn't send, API times out)
7. What if the user does things out of order? (Skips a step, goes back, refreshes mid-flow)
8. What if permissions change mid-action? (Account downgraded, access revoked, team member removed)

STATE TRANSITIONS:
9. What are all the states this feature/object can be in?
10. What transitions between states are valid vs. invalid?
11. What triggers each transition? What blocks it?

For each edge case: define the expected behavior. Don't leave it to engineering to guess.

Flag any edge case that could become a SECURITY issue or DATA INTEGRITY issue - these need explicit solutions, not just documentation.

Why this works: Edge cases found in a spec cost 10 minutes to define. Edge cases found in QA cost hours. Edge cases found in production cost days (or customers). This layer is the highest-ROI time investment in the entire pipeline.

Layer 4: Spec Draft

NOW write the spec – with all the thinking already done.

The prompt:

Using:
- Problem definition: [Layer 1]
- User stories and priorities: [Layer 2]
- Edge cases and failure modes: [Layer 3]

Write the full spec/PRD:

Structure:
1. ONE-LINE SUMMARY: What is this, who is it for, and why now? (If you can't say it in one line, the scope is too big)
2. PROBLEM STATEMENT: [from Layer 1, refined]
3. SUCCESS METRICS: How we measure if this worked (specific numbers, not "improve engagement")
4. USER FLOWS: Step-by-step for each user type (include the decision points and edge cases inline)
5. REQUIREMENTS TABLE: Feature | Priority | Acceptance Criteria | Edge Case Handling
6. TECHNICAL CONSTRAINTS: What engineering needs to know about dependencies, performance requirements, data model implications
7. SCOPE BOUNDARIES: What we're explicitly NOT building (from Layer 2 WON'T HAVE list)
8. OPEN QUESTIONS: Things that still need decisions (with recommended answers and trade-offs for each)

Rules:
- Every requirement must be testable (engineering should be able to write a test from the acceptance criteria)
- No vague language ("seamless," "intuitive," "fast") - replace with specific measurable criteria
- Include rough wireframes as text descriptions where flows are complex
- Flag any requirement that has a dependency on another team or system

Why this works: The spec writes itself when the thinking is already done. Layer 4 is assembly, not creation. Every decision has already been made in Layers 1-3, so the spec is consistent and complete rather than invented on the fly during writing.

Layer 5: Stakeholder Simulation

Test the spec against every perspective before the meeting where everyone has opinions.

The prompt:

Here's my spec:
[paste Layer 4 output]

Simulate the stakeholder review. For each perspective, raise the concerns they'd actually raise:

ENGINEERING LEAD:
- "How long will this take?" (Is scope realistic for the timeline?)
- "What's the technical risk?" (Any architectural concerns?)
- "What's missing from the technical requirements?"

DESIGNER:
- "Does the flow make sense from a UX perspective?"
- "Where will users get confused?"
- "What's the accessibility situation?"

EXECUTIVE/BUSINESS:
- "How does this move the metric?"
- "What's the competitive angle?"
- "Why this over other priorities?"

CUSTOMER SUPPORT:
- "What questions will users ask about this?"
- "What will break existing workflows?"
- "What documentation do we need?"

QA:
- "How do we test this?"
- "What's the regression risk?"
- "Are the acceptance criteria specific enough to verify?"

For each concern raised: answer it or flag it as a genuine open question that needs discussion.

Then rate spec readiness: READY TO SHIP / NEEDS MINOR REVISION / NEEDS REWORK

Why this works: You pre-answer objections before the review meeting. Instead of a 90-minute meeting where everyone surfaces problems, you walk in with problems already addressed. The meeting becomes 20 minutes of confirmation plus discussion of the genuine open questions.

The Speed Multiplier

This seems like it takes longer. It doesn’t. Here’s why:

One-prompt spec timeline:

  • Day 1: Write spec (30 minutes)
  • Day 3: Stakeholder review surfaces 8 issues (90-minute meeting)
  • Day 4: Rewrite spec to address issues (2 hours)
  • Day 5: Second review (60 minutes)
  • Week 2: Engineering finds 4 edge cases not in spec (4 hours of back-and-forth)
  • Week 3: Scope change because an edge case requires re-architecture
  • Total: 2-3 weeks from spec to aligned implementation start

Layer Method spec timeline:

  • Day 1: Run 5-layer pipeline (90 minutes)
  • Day 2: Stakeholder review with pre-addressed concerns (30-minute meeting)
  • Day 2: Ship to engineering with confidence
  • Total: 2 days from spec to aligned implementation start

90 minutes upfront saves 2 weeks downstream. That’s the 3x.

Template for Repeating

Once you’ve done this a few times, Layers 1-3 become internalized. You start thinking in problem-first, edge-case-aware patterns automatically. The pipeline becomes:

  • New feature type (unfamiliar territory): Full 5 layers, 90 minutes
  • Similar feature (you’ve built something like this before): Layers 3-5 only, 45 minutes
  • Minor enhancement (low-risk, well-understood): Layer 4 only with a light Layer 5 check, 20 minutes

The 5-Layer AI Spec Pipeline:

  1. Problem Definition – “Who has this problem? What’s the cost of not solving it?”
  2. User Stories – “Real perspectives. Find the conflicts. Define WON’T HAVE.”
  3. Edge Cases – “What breaks? What goes wrong? Define the behavior.”
  4. Spec Draft – “Assemble. Every requirement testable. No vague language.”
  5. Stakeholder Sim – “Pre-answer every objection. Find genuine open questions.”
